Status: Active. Created 2026-06-12 to close the audit gap (V1_V7_PLAN_SET_AUDIT_2026-06-12.md §6): the plan set specifies what V4 is to exacting depth and never argues who it is for, against whom, and why now. Market facts below reflect the landscape as of mid-2026; sales/CCU figures are publisher-reported or public-tracker numbers and are used as planning baselines (deltas flagged as planning assumptions adopted 2026-06-12). 1. Launch-window context (why 2026-10-01 specifically)#

  • The date (V4/liveops/live-service-calendar.json, 2026-10-01T16:00:00Z) lands ~7 weeks before GTA VI (2026-11-19) — the largest attention event in the industry's history — and at the front edge of the annual CoD corridor (late Oct–Nov). Oct 1 is defensible because it is early: a full month of clean air before the corridor closes. Slipping 4–8 weeks is the worst possible move (lands on GTA VI/CoD); if the date moves at all it must jump to ≥2027-02 (risk R-06).
  • Holiday-quarter premium spend is the year's deepest pool; a live-service day-one product (V4/V4_features.md:309-311) wants its Season 1 running through the December engagement peak — the calendar's Winter Operation theme window (Dec) presumes exactly this.

2. Per-cell competitive set and why-now (2026 landscape)#

Tactical FPS cell (Raven Shield / Siege-era / CoD / Splinter Cell / Hitman sub-rulesets)#

  • Incumbents: Rainbow Six Siege X (June 2025 relaunch — free access tier, modernized core; entrenched ranked population a decade deep). Annual CoD (Black Ops 7 shipped Nov 2025; next annual entry expected in V4's launch corridor — assume head-to-head, planning assumption adopted 2026-06-12). Battlefield 6 (Oct 2025; ~750 k Steam launch peak, >7 M units/3 days) re-proved that premium large-scale shooters still open huge. Delta Force and The Finals hold the F2P flank; Arc Raiders (Oct 2025) showed an extraction-adjacent new IP can break out. Ready or Not (console 2025) owns the hardcore-tactical niche.
  • Cautionary: XDefiant — launched May 2024, sunset June 2026 — is the freshest corpse in this segment: competent arena shooting with no differentiated identity dies against CoD's gravity. V4's tactical cell must not present as "another 6v6."
  • Why-now: the planning-phase tactical niche (Raven Shield lineage) has had no AAA entry in 15+ years; Ubisoft's Splinter Cell remake (announced 2021) remains unreleased — Spies-vs-Mercs has zero living competitor; Hitman World of Assassination is in maintenance-mode live ops while IOI's attention is on 007 First Light (2026) — the social-stealth sandbox lane is briefly under-defended by its own master. The cell's differentiation is precisely the sub-rulesets nobody else operates, not the 5v5/6v6 center.

Real-Time Stealth Tactics cell (Commandos / Desperados)#

  • Incumbents: Commandos: Origins (Apr 2025) — first genre AAA-revival attempt in years, mixed-positive reception, proved demand exists but the bar is unmet. Mimimi Games (Shadow Tactics, Desperados III, Shadow Gambit) — the genre's best studio — closed in 2023, explicitly citing the economics of the niche.
  • Why-now (honest both ways): the talent and quality vacuum is real (no one alive does Desperados-III-quality RTST), so a best-in-class entry takes the crown by default; but Mimimi's closure is the demand-size warning — this genre alone cannot carry AAA economics. In V4 it doesn't have to: the cell rides shared infrastructure (V4Stealth/V4Perception, V4/V4_features.md:390-394) and the shared roster; its job is portfolio depth and earned-media distinctiveness, not standalone P&L.

Action RPG cell (Wukong-class)#

  • Incumbents: Black Myth: Wukong (Aug 2024; ~10 M units/3 days, ~2.4 M Steam peak — the proof that this audience is enormous and global, with decisive China weight); Wuchang: Fallen Feathers (Jul 2025); Phantom Blade Zero (2026 window); FromSoftware's Elden Ring Nightreign (May 2025) showed appetite for co-op-flavored soulslikes.
  • Why-now: Wukong has no sequel dated; the "mythic action-RPG" lane is validated but supply-constrained in 2026. Risk is quality-bar asymmetry: this audience benchmarks boss feel frame-by-frame — hence the 6-frame ±1 parry feel test (V4/V4_features.md:364-367) is the cell's actual competitive requirement, not a nicety. Co-op (2P) is the differentiator Wukong lacked at launch.

RTS cell (StarCraft-style / AoE-style / TD)#

  • Incumbents and the abandonment: StarCraft II — no major content since 2020; Microsoft now owns Blizzard and has announced nothing for competitive RTS; the SC2 ladder population persists on inertia with nowhere to go. Stormgate (2024 early access) — the designated heir — stumbled badly on launch reception and retention; Tempest Rising (Apr 2025) performed respectably in the C&C lane; AoE IV / AoE II DE remain the healthiest live RTS populations; AoM Retold (2024) did solid mid-scale numbers. ZeroSpace / Immortal: Gates of Pyre are sub-AAA.
  • Why-now: the most under-served competitive audience in PC gaming — SC2's abandonment plus Stormgate's stumble leaves a proven, ravenous ladder population with no modern home. The feel test demands SC2-opening replication within ±2% (V4/V4_features.md:368-372) — exactly right for this audience, which evaluates with stopwatches. The same audience is unforgiving and small-ish (hundreds of thousands of ladder players, not tens of millions) and APAC-weighted; the AoE-style sub-ruleset broadens toward the larger casual-historical base.

2D Run-and-Gun cell (Contra-class)#

  • Incumbents: Contra: Operation Galuga (2024) — modest commercial result; the lane otherwise belongs to indies (Cuphead's long tail, Metal Slug nostalgia releases).
  • Why-now (honest): there is no AAA why-now; this cell is a love letter and a couch-co-op on-ramp. Commercially it is the smallest row in the content inventory (8 stages, V4/V4_features.md:1595) and exactly why it is first on the de-scope ladder (V4/docs/decisions/0011-cell-kill-criteria.md §3). Its portfolio value: session variety, local co-op (a marketing-visible feature the other cells lack), and stage-editor UGC velocity (simplest editor → most community output per authoring hour).

Internal docs name inspirations freely; consumer-facing copy must not. Mechanics are unprotectable; trade dress and named comparison are the exposure. Every per-cell claim above is a positioning statement, not approved marketing language.

3. Portfolio thesis — does one SKU spanning five genres expand or dilute?#

The honest negative case (taken seriously):

  • Genre-bundle failure precedents are real. Retail-era multi-genre anthologies sold as compilations, not blockbusters; modern attempts at "many games in one box" succeed only as platforms (Fortnite, Roblox — where the genres come from creators, not a single studio's launch promise) or as franchise collections (Halo MCC — one fiction, one mechanic family). No studio has shipped five disparate-feel AAA genres in one premium SKU and had each judged best-in-class. The base rate is zero because nobody has survived the attempt.
  • Review-score averaging: critics score the SKU, not the cell; one weak cell drags the Metacritic that gates premium sales (mitigation: the kill criteria exist precisely to prevent shipping a weak cell — ADR 0011).
  • Store-algorithm illegibility: Steam tags, console store categories, and UA creative all want one genre answer. "Everything" reads as "nothing."
  • Audience-mismatch arithmetic: an SC2-ladder player and a Contra couch player overlap barely; paying the full premium price for one-fifth of a product can feel worse than paying $40 for a focused one.

The affirmative case (what makes V4's version different):

  • One fiction, one roster, one progression spine. The Shadow War narrative, 34 shared operators (V4/V4_features.md:1576-1579, ADR 0004), one battle pass and faction system across cells (:1946-1985) — V4 is structurally a universe with five lenses, not an anthology. The closest successful analogue is CoD HQ (one launcher: MP + Warzone + Zombies) — but CoD bundles one verb-set; V4's bet is genuinely novel beyond it.
  • Value-proposition framing: one purchase replaces five $70 titles; in a 2026 market where premium fatigue is real and GTA VI will vacuum wallets in November, "the most game per dollar of the fall" is a coherent message.
  • Cross-cell LTV mechanics: a player who lapses from tactical PvP can be re-engaged by an RTS season or a new Hitman sandbox without leaving the SKU — churn becomes internal circulation. This is the measurable form of the thesis (§6 cross-cell metric).
  • Shared-infrastructure economics: the five cells share engine subsystems, netcode stacks, roster, creator suite, and live backbone (V4/V4_features.md:283-285) — the marginal cell costs far less than a standalone title, which is what makes the bundle financeable at all.

Verdict (planning position adopted 2026-06-12): the thesis expands the audience only if (a) marketing leads with one cell (the wedge, §4) so the SKU is legible, and (b) cross-cell circulation actually occurs. Both are falsifiable at Open Beta: if <20% of beta players touch 2+ cells in week 1 (thesis metric, §6), the portfolio is behaving as an anthology and the positioning (and possibly the §5 scenario mix in the forecast doc) must be re-cut before launch marketing locks. Dilution is the default outcome; structure and sequencing are what we set against it.

4. Wedge strategy — beachhead and sequencing#

The Tactical FPS cell is the beachhead. Rationale:

  1. Largest TAM: the CoD/Siege-class audience is tens of millions MAU — an order of magnitude above any other cell's genre.
  2. It carries the spine: PvP backbone, monetization, esports, anti-cheat — the systems whose launch health gates everything (and it is the one non-deferrable cell, ADR 0011 §3.6).
  3. Differentiation spike inside the beachhead: lead acquisition marketing with 5v5/6v6 familiarity, but lead earned media with what no competitor runs — the Raven Shield planning phase, Spies-vs-Mercs, and the Hitman- style sandbox (V4/V4_features.md:396-409, :352-355). Familiar enough to try, distinct enough to talk about.

Second beat — RTS (launch +2 to +6 weeks): the most under-served audience (§2) with the most concentrated influencer/caster ecosystem; a ladder- credibility moment (pro showmatches on the SC-style ruleset, the published pro-circuit calendar, V4/V4_features.md:1921-1926) converts a community that moves as a bloc. Third beat — Wukong cell into the December holiday/co-op window; RTST and 2D ride content-creator and couch-co-op channels continuously rather than getting beats of their own.

Beta sequencing already supports this: the soak runs cell-rotation across all six cells (V4/V4_features.md:2725-2726); Open Beta playlists should weight Tactical ~50% while engineering at least one cross-cell trial per session (rotation bonus contracts) to measure the §3 thesis metric under realistic conditions.

5. Failure precedents checklist (what we will not repeat)#

  • XDefiant: no identity in a CoD-shaped market → the wedge leads with the sub-rulesets nobody else has, never with "our 6v6 is good too."
  • Stormgate: shipped the esport before the game feel → V4's feel tests are release-blocking (V4/V4_features.md:382-384) and the esports calendar has population go/no-go checkpoints (risk R-15).
  • Mimimi's economics: niche genres can't carry their own AAA cost → no cell except Tactical is allowed to be load-bearing for the P&L (forecast doc §5 sensitivity), and the de-scope ladder (ADR 0011) is pre-agreed.
  • Concord-class (2024) demand misread: premium price against entrenched F2P incumbents without overwhelming differentiation → V4's premium ask is justified by content breadth (the inventory at V4/V4_features.md:1576-1603 is the receipt: 38+ campaign missions, 10 sandboxes, 52 RTS maps, 30 bosses); marketing must show the breadth as shipped, leaning on the "no coming soon" guarantee (:290-291).

6. Success metrics per cell — launch +90 days#

Targets are planning assumptions adopted 2026-06-12; measured via the telemetry/ranked/workshop services; reviewed at launch +30/+60/+90 in the forecast doc's checkpoint cadence. "Cell-primary" = the cell with the player's most playtime.

Portfolio (thesis) metrics — the ones that decide if the bet worked:

  • Cross-cell engagement: ≥35% of week-1 players touch 2+ cells; ≥20% are active in 2+ cells at +90 d. (Open Beta early-warning threshold: 20% week-1, per §3.)
  • Cross-cell retention lift: D30 of 2+-cell players ≥1.8× single-cell players — if circulation doesn't retain better, the bundle isn't earning its cost.
  • Review legibility: ≥70% of major reviews describe the game primarily by its tactical identity or its breadth-as-strength — not as unfocused (tracked qualitatively by comms; it is the §3 dilution risk made observable).
  • Commercial gates inherit from V4/docs/planning/concurrency-and-monetization-forecast.md §5/§6 (units, attach, ARPU) — not duplicated here.

A cell missing all of its +90 d targets enters the post-launch arm of the kill/defer framework (ADR 0011 §4 kill criteria) for its Year-2 investment decision.
